Cost guide

How much does a custom CRM cost? (And when to just buy HubSpot)

By Theodore Rose · Updated

The short answer

A basic custom CRM typically costs $24,000–$45,000 at agencies and takes 8–12 weeks; a standard CRM with automation, reporting and integrations runs $54,000–$112,000. With an independent engineer, focused CRMs start from $20,000. If you have fewer than about 15–20 users and a standard sales process, an off-the-shelf CRM such as HubSpot is usually the better buy.

When to buy HubSpot or another off-the-shelf CRM

  • Your sales process is fairly standard: leads, deals, follow-ups
  • You have fewer than about 15–20 users
  • You need it running this month
  • Your team is already happy with the tool and its cost

When a custom CRM pays off

  • Your process is specific to your industry: memberships, bookings, multi-step approvals or custom lead scoring
  • You're paying for many seats and add-ons you barely use. SaaS prices rose 11.4% year over year against 2.7% general inflation, according to Vertice
  • Customer data needs to live alongside your booking, billing or operations systems
  • The CRM is part of a product your own customers use

The middle path: extend the CRM you already have

Often the best answer isn't replacing your CRM but connecting it. A custom integration can score leads with your own rules, sync customers from your booking or billing system, and automate the follow-ups your team does by hand, while you keep the CRM your team already knows.

Example: lead capture and scoring for Loomwork

For Loomwork, an AI workflow consultancy, I built lead management into the company's own website and admin platform: a qualification form, automatic lead scoring, admin views for the team and CSV export, alongside live booking, so qualified prospects can schedule a call immediately.

Ongoing costs

A custom CRM has no per-seat fees, but it does need hosting and maintenance. Budget roughly 15–20% of the build price per year, about $4,500–$6,000 a year for a $30,000 CRM, plus hosting at cost.

When not to build a custom CRM

  • A small team with a standard pipeline, where HubSpot, Pipedrive or similar is the better buy
  • You haven't settled how your team sells yet, so start with an off-the-shelf tool and learn

Questions

Is it cheaper to build a CRM than to pay for HubSpot?

Not for most small teams. A custom CRM becomes cheaper when you have many users, pay for several add-ons, or spend significant staff time working around a tool that doesn't fit. Compare the build plus yearly maintenance with several years of subscription fees and price increases.

Can you move our data from HubSpot or spreadsheets?

Yes. Data migration is part of the scope, including cleaning up duplicates and moving contacts, companies, deals and history, so you start with your full customer history.

How long does a custom CRM take to build?

My focused CRMs typically take 6–12 weeks. Agency CRMs commonly take 8–12 weeks for a basic version and 12–20 weeks for a standard one.
